Quick Summary

This article introduces how Kombucha, originally known as "Hongcha Jun" (tea fungus), a traditional fermented drink popular among Chinese seniors decades ago, has re-emerged in China's consumer market. Key takeaways are as follows:

1. Kombucha is now available across multiple consumption scenarios: retail channels such as Hema, new tea drink brands like HEYTEA and霸王茶姬, offline markets and specialty coffee shops. The industry adopts a two-tiered pricing strategy: promotional bottled products at mass retailers cost as low as 5-6 yuan (~$0.7-0.85) per bottle, while handcrafted servings at offline boutiques can reach 45 yuan (~$6.2) per cup, catering to different consumer needs.

2. Kombucha is a fermented beverage made from tea, sugar and symbiotic bacteria and yeast cultures. Marketed as a "healthy soda alternative", it highlights low sugar content, active probiotics and natural fermentation. Local Chinese brands have reformulated the beverage to reduce its original high acidity, creating fruit-flavored sparkling versions that fit Chinese consumers' palate better.

3. For first-time tasters, products from large supermarket chains are recommended for stronger food safety credibility. Price-sensitive consumers can wait for promotional discounts, and those looking for niche flavors and fermentation culture experiences can try handcrafted versions at offline boutiques.

The Kombucha category is currently in a phase of rapid early growth, representing a new growth opportunity in China's beverage market. Key insights are as follows:

1. On the consumption trend front: Young Chinese consumers increasingly favor light-burden, naturally fermented beverages. Predecessor categories including unsweetened tea and sparkling water have already cultivated a large consumer base prioritizing low-burden drinks. Kombucha aligns perfectly with this demand as an alternative to soda and alcoholic beverages, and its market acceptance is growing rapidly.

2. On product R&D front: Original imported Kombucha is too high in acidity, creating a high adoption barrier for Chinese consumers. Local brands need to adjust the flavor profile by adding fruit and floral notes to cut the fermented sourness, creating a taste closer to the familiar fruit sparkling tea. Limited editions featuring seasonal fruits can also be launched to attract first-time tasters.

3. On channel and pricing front: The industry has already formed a tiered operation model: the mass retail channel focuses on low-priced standardized bottled products to drive volume, while offline stores focus on handcrafted experiences and flavor innovation targeting the mid-to-high-end market. The entry of multiple large players has helped educate the market collectively, reducing the market education cost for independent brands.

As a revived traditional fermented beverage, Kombucha is still in the early growth stage of its development, with both new opportunities and notable risks. Key takeaways are as follows:

1. Opportunities: Consumer demand for light-burden fermented beverages is booming, and the category's popularity continues to rise, with gradual market education completed. A national industry standard draft for comment was released this year, and a unified regulatory framework is coming soon that will drive more compliant industry development. Sellers can choose their positioning based on available resources: sellers with sufficient capital and supply chain capacity can enter the mass supermarket channel with affordable bottled products, targeting the value segment, while small and medium-sized sellers can focus on offline markets and boutiques to launch differentiated handcrafted products.

2. Risks: Competition in the Kombucha track is already intense, with brands competing against unsweetened tea, sparkling water, coffee, milk tea and other beverages for market share. Current consumer repurchase rates are generally low, with most purchases being one-off trial buys, due to the relatively high flavor adoption barrier and high consumer price sensitivity. Small and medium-sized handcrafted brands also face consumer distrust around hygiene and safety, requiring additional efforts to build credibility.

The rising popularity of Kombucha brings new business opportunities as well as production-side insights for beverage manufacturers. Key takeaways are as follows:

1. Product design and manufacturing requirements: Chinese consumers' demand for Kombucha differs from that in overseas markets, favoring lower acidity and fruit-forward flavor profiles. For mass retail channel products, manufacturers need to meet requirements for long shelf life, stable flavor, long-distance distribution compatibility, and cost control, to fit the mass market's price expectation of just a few yuan per bottle. For high-end handcrafted brands, manufacturers need to source high-quality raw materials including tea leaves and fruits, and meet stricter requirements for fermentation process stability.

2. Business opportunities: Kombucha's rapid rise covers both the mass volume segment and the high-end niche segment, allowing factories to serve different types of clients. Factories can take on standardized bottled OEM orders for mass retailers and large consumer brands, while also offering customized production services for independent handcrafted brands.

3. Industry insights: Factories need to adjust production standards for different channels, optimize storage and distribution solutions for live-culture Kombucha to resolve flavor instability issues. Manufacturers can get ahead of the curve by expanding production capacity in advance ahead of the release of formal industry standards to seize early market share.

Kombucha is in the early stage of rapid growth, with emerging new trends and pain points that create new business opportunities for service providers. Key takeaways are as follows:

1. Industry trends: As a traditional fermented drink with decades of history in China, Kombucha has made a comeback by aligning with current new consumer demand. The industry has already split into two distinct development paths: mass-market bottled products and high-end handcrafted products. Its market size is expanding gradually, and a unified industry standard will be released soon, leaving broad room for future growth and putting the category in the early stage of a growth windfall.

2. Client pain points: Small and medium-sized handcrafted Kombucha brands generally face challenges including low consumer awareness, low hygiene credibility, unstable flavor, and difficulty scaling up. Large retail brands need standardized product R&D solutions adapted to Chinese consumers' palate. The entire industry faces common issues including non-standard product information and insufficient consumer trust.

3. Business directions: Service providers can offer standardized fermentation process training, food safety testing, and brand marketing services for handcrafted brands to help them build consumer trust. For large retail brands, they can provide formulation R&D services to develop low-acidity products that fit Chinese taste preferences. Service providers can also leverage the upcoming unified industry standard to offer compliance consulting, helping brands standardize their product labeling.

Kombucha's comeback brings new category growth opportunities for all types of retail and beverage platforms. Key insights are as follows:

1. Sourcing and layout: Platforms can introduce Kombucha products across different price points: stock low-priced private-label bottled products to meet mass market trial demand, and onboard independent handcrafted brands to enrich category depth and meet differentiated demand. Offline market and commercial complex platforms can invite small brands to set up stalls, and organize tasting events to educate consumers and boost category popularity.

2. Operations and management: Platforms should proactively help eliminate information asymmetry for consumers, requiring merchants to clearly label key product information including sugar content, fermentation process, and whether the product has undergone pasteurization. Promotional activities can also be used to lower the barrier for consumer trial and improve first-purchase conversion rates.

3. Risk mitigation: Platforms must strictly vet the food safety qualifications of onboarding products, especially small-batch handcrafted Kombucha, to control risks such as contamination by undesirable microorganisms and unhygienic production. Platforms should also follow up on the implementation of the unified industry standard, guide merchants to standardize product information, prevent false claims about health benefits, and reduce the platform's compliance risk.

Kombucha's comeback is a typical case of a traditional beverage achieving industrial upgrading by adapting to new consumer demand, presenting many noteworthy new industrial trends and research questions. Key insights are as follows:

1. New industrial trends and business models: Kombucha is a textbook example of reviving a legacy product. The original "Hongcha Jun" (tea fungus) popular in Chinese households in the 1980s has re-emerged under the new name "Kombucha", aligned with current demand for healthy consumption and fermented flavors. The industry has already evolved two mature business models: one is the mass bottled route relying on supermarket channels, focusing on standardization, value, and scale expansion; the other is the handcrafted boutique route similar to specialty coffee, focusing on craft experience and flavor innovation, targeting the differentiated mid-to-high-end market. Currently, the entire industry is collectively educating the market, and a unified industry standard will be released soon to drive standardized category development.

2. Open research questions: The category still has many unsolved issues, including low consumer repurchase rates, high flavor adoption barriers, unproven price tiering, inconsistent product standards, unregulated health claims, and insufficient consumer trust. These issues make Kombucha an excellent research sample for studying industrial upgrading paths for reviving legacy Chinese consumer products.
