Quick Summary

This article maps out the key events behind Kelly Zong Fuli's independent new brand launch after stepping down as chairman of Wahaha, with key takeaways as follows:

1. Background: After stepping down from the chairman role at Wahaha, Zong plans to restructure Hongsheng, the original OEM supplier of Wahaha, into her core holding group, with Wahaha itself reorganized as a subsidiary brand of Hongsheng — fulfilling her early claim of "acquiring Wahaha". Her first new beverage product, Guoran Bobo, marks the opening battle of her independent branding push, with her personal reputation on the line.

2. Core project details: Guoran Bobo is a carbonated mixed juice beverage formulated with gut-healthy probiotics and mood-soothing ingredients, targeting the pain points of anxiety and indigestion among consumers in high-tier cities. It is priced higher than mainstream competitors such as Nongfu Spring and Genki Forest, and distributed through a new retail mix of direct sales, e-commerce and on-demand retail, with all Wahaha branding completely removed to create full brand separation.

3. Project risks: Zong's previous independent brand KELLYONE ended in operational failure, recording only 81,000 yuan in annual sales on Douyin in 2024. This new project faces considerable uncertainty across product R&D, channel partnerships and consumer awareness.

This article offers beverage brand owners a complete hands-on case study of Zong Fuli's independent branding strategy, with actionable takeaways as follows:

1. Brand strategy: Zong has opted for full brand separation, removing all traces of parent brand Wahaha from the new product to build a completely new brand portfolio under her own name. This strategy serves as a reference for brands looking to escape the constraints of an legacy brand and establish a new positioning, but it also carries the risk of being unable to leverage existing parent brand resources.

2. Product and channels: Triggered by a trust crisis with legacy distributors following channel reforms, Zong chose to test the new brand via the new retail track, offering a new path for channel transformation for traditional brands. The new product's focus on health and emotional well-being for high-tier city consumers aligns with current consumption trends, but it faces weaknesses including an incomplete R&D team, no relevant experience among core leads, and a price point above competitors that runs counter to mainstream consumer demand for cost-effectiveness — common pitfalls new product development teams should avoid.

3. Marketing: Leveraging the founder's inherent media appeal allows the new brand to gain quick press attention and attract an initial cohort of early adopters, but product quality and channel execution will be required to retain users once the initial media hype fades.

This article discloses the current status and risks of Wahaha's ongoing channel reform, offering multi-dimensional insights for beverage industry sellers, with key takeaways as follows:

1. Channel policy analysis: Since taking office, Zong has pushed through aggressive reforms, removing distributors with annual sales below 3 million yuan, terminating合作 with any distributor that posts negative growth for two consecutive months, and raising the attendance threshold for the national distributor conference from 10 million yuan to 15 million yuan with a requirement for positive sales growth. These changes have cut 2025 conference attendance by two-thirds, locking most small and medium-sized distributors out.

2. Risk warning: As of May 2025, Wahaha's national shipments have only hit 15% of its full-year target, representing an 83% year-on-year decline, with sharp drops in western China markets. Most distributors hold excessive inventory, and the price体系 has fallen into chaos. Insiders predict the full scale of the problems will emerge in 2026.

3. Opportunity notes: Zong's aggressive expansion of Hongsheng's new brand portfolio, which bypasses traditional distributors to prioritize new retail, creates new entry opportunities for new retail sellers that have never secured traditional Wahaha distribution rights. However, sellers should note KELLYONE's history of "clearout immediately after launch" and proactively control inventory risk.

This article outlines the transformation journey of Hongsheng Group, originally Wahaha's contract manufacturer, into a brand owner, offering multi-faceted insights for OEM factories looking to make the same transition, with key takeaways as follows:

1. Product development direction: Consumer demand in the beverage market has evolved beyond simple taste and zero sugar to include segmented functional benefits such as mood regulation and gut health, which are well received by consumers in high-tier cities. Contract manufacturers can adjust their R&D direction to align with these new consumer demands.

2. Transformation opportunities: Traditional OEM factories can leverage the production capacity and R&D experience accumulated from working for large brands to launch their own independent brands. Hongsheng, originally Wahaha's OEM, is now set to become the core group with Wahaha reorganized as a subsidiary, offering a clear transformation roadmap for many contract manufacturing facilities.

3. Insights for digital and e-commerce transformation: When traditional OEMs transition to branding and have strained relationships with existing traditional channels, they can test a new retail model combining direct sales, e-commerce and on-demand retail to reach consumers directly without going through traditional distributors. However, they need to proactively establish deep partnerships with major e-commerce platforms and build in-house e-commerce operation capabilities. The fact that Wahaha has already liquidated its e-commerce subsidiary and Hongsheng has no deep platform partnerships serves as a warning to avoid this mistake. Transforming brands also need to maintain a stable R&D team to avoid product quality impacts from core talent turnover.

This article organizes the various pain points encountered during the transformation of China's traditional beverage industry, offering industry insights and directional references for fast-moving consumer goods (FMCG) service providers, with key takeaways as follows:

1. Industry trends: Established traditional beverage companies are all pursuing channel transformation, as the once highly successful joint distribution model no longer fits the new pace of e-commerce and on-demand retail growth. The industry as a whole is shifting toward new retail channels, while brand independence and faster new brand iteration have driven sustained growth in demand for professional third-party services.

2. Core client pain points: Traditional beverage companies have exposed several common pain points during transformation: First, aggressive reforms hurt the interests of legacy distributors, leading to distributor resistance, excess inventory, slowed shipments, and a channel体系 on the brink of collapse. Second, operators often lack experience running independent new brands, leading to misaligned positioning and channel mismatches that trap brands in persistent low sales. Third, unstable R&D teams, with heavy turnover of legacy staff and lack of relevant experience among new teams, erodes product competitiveness.

3. Business expansion direction: Service providers can develop segmented services tailored to the transformation needs of traditional enterprises, including distributor relationship management, inventory clearance, new retail operations for new brands, and R&D team building. These services help brands balance reform and channel interests to reduce transformation risk.

This article discloses the current demand of traditional and new beverage brands for retail platforms, offering reference for investment and operations for e-commerce and on-demand retail platforms, with key takeaways as follows:

1. Core brand demands: During channel reform, traditional beverage brands have developed irreconcilable conflicts with their existing traditional distributor networks. A growing number of new brands are choosing to exit traditional channels and enter e-commerce and on-demand retail platforms for direct-to-consumer sales, creating new sourcing growth for platforms. In turn, brands need in-depth partnerships with platforms to access traffic and channel support to open up market access for new brands.

2. Platform operational direction: On-demand retail has become the core testing ground for new beverage brands. Guoran Bobo launched first on on-demand retail platforms such as Dingdong Maicai, demonstrating that on-demand retail platforms are growing in attractiveness for new beverage brands. Platforms can develop targeted new brand incubation programs to attract spin-off new brands from traditional beverage companies and capture new market growth.

3. Risk mitigation: While new brands bring inherent topical traffic, they commonly face issues including blurred positioning, pricing misaligned with mainstream consumer demand for value, and weak operational capabilities. Platforms should conduct pre-onboarding assessment to avoid allocating core platform resources to brands that cannot deliver sustained sales, and should proactively account for conflicts between brands and their legacy traditional channels to pre-empt supply and inventory risks.

This article presents the latest developments in the succession and transformation of a long-established Chinese family-owned beverage business, offering high reference value for research on family business succession and FMCG industry transformation, with key insights as follows:

1. New industry developments: Established legacy FMCG companies are currently undergoing deep channel transformation, as the joint distribution model that once drove growth no longer fits the new market environment, and brands are increasingly testing transformation to new retail channels. At the same time, OEM branding and the spin-off of independent new brands from parent companies have emerged as new industry trends. Zong Fuli's plan to upgrade original OEM Hongsheng into the core group and reclassify parent brand Wahaha as a subsidiary is an extremely rare industrial practice that carries high research value.

2. Newly exposed industry problems: During succession and transformation, family-owned businesses often face risks from overly aggressive reform following leadership turnover, which hurts the interests of legacy stakeholders and distributors, leading to channel system collapse and sharp revenue declines. Independent new brands also commonly fall into the trap of rapid sales decline after initial media hype fades, and unstable R&D teams erode long-term product competitiveness.

3. Research implications: Research on family business transformation should not focus solely on leadership turnover, but instead center on systematic adjustments to channels, products and branding. While aggressive reform can quickly consolidate power, it also undermines a company's existing revenue-generating capacity. Balancing short-term survival and long-term strategy remains the core of successful transformation.
