Quick Summary

This article summarizes key insights from Zhenkunwen founder Chen Long’s presentation at the 2016 China E-Commerce Application and Development Annual Conference on China’s B2B industry. Core takeaways are as follows:

1. The shared mission of China’s B2B industry is to improve supply chain efficiency and cut manufacturing costs. The traditional model of building websites for price transparency and cutting out middlemen does not fit China’s highly fragmented MRO market, where Chinese factories lack access to high-quality suppliers rather than connections between buyers and sellers.

2. B2B operators need to get five core tasks right: Choose operating models based on product attributes – self-operation for low-value, high-variety products, and platform matchmaking for high-value products; use IoT-enabled smart terminals to help customers achieve zero inventory at production lines to cut costs; implement joint inventory management for suppliers to reduce overall supply chain costs; help customers cut at least half of redundant SKUs and promote cost-effective products to lower procurement costs; and establish offline regional service centers for localized distribution and technical support.

3. Long-term success in the industry relies on IT-enabled infrastructure and a shared mission-driven culture to attract and retain talent, which forms the foundation for transforming traditional industries.

This article shares market trends and operational insights for industrial product brands. Key takeaways are as follows:

1. Market and consumer trends: China’s MRO industrial supplies market is a highly fragmented "ant market," where traditional mom-and-pop channel players lack sufficient operational capacity. The market suffers from rampant counterfeits, excessive distribution layers, and high procurement management costs, with a shortage of high-quality one-stop suppliers, leaving significant room for brand and channel integration.

2. Product R&D and pricing: Brands can integrate and optimize long-tail SKUs by cutting redundant SKUs with overlapping functions to reduce management costs, and launch cost-effective mass-market products to replace overpriced foreign-brand products and capture mainstream market share.

3. Channel development: Partnering with B2B industrial supermarket platforms for joint inventory management and unified distribution can cut channel expansion costs by more than half. Combining online platforms with offline service networks improves coverage efficiency, and brands can also cooperate with large-scale internet platforms to expand offline market reach.

This article shares insights on model selection, opportunity directions and practical experience for entrepreneurial sellers in the B2B space. Core takeaways are as follows:

1. Opportunity outlook: Traditional channels in China’s MRO industrial supplies market lack sufficient capacity and are extremely fragmented, leaving end-users with a shortage of high-quality, reliable one-stop suppliers. The industrial supermarket model has enormous room for growth, and channels for multi-variety products deliver far higher gross margins than large-batch products, offering sufficient profit space.

2. Model and operational reference: Do not copy the traditional consumer internet model of matchmaking and cutting out middlemen; instead, match models to product categories: Self-operation for low-value, high-variety products, platform matchmaking for high-value products. Leveraging IoT smart terminals to help customers achieve zero inventory, and implementing joint inventory and unified distribution for suppliers can cut supply chain costs by approximately 7% and lower customers’ overall costs by 30%, earning strong customer recognition.

3. Risks and core reminders: You must layout regional offline service centers in advance to deliver localized distribution services. The core of success is pre-building a talent pipeline, and relying on IT infrastructure and shared culture to build a high-performing team.

This article shares insights on supply chain cost reduction and digital transformation for manufacturing factories. Core content is as follows:

1. Procurement cost reduction potential: MRO indirect procurement is a major pain point for factories. Traditional decentralized procurement results in massive SKU redundancy and extremely high management costs, with administrative costs for a single order reaching hundreds of yuan. Integrating supply via professional B2B industrial service providers can cut overall procurement costs by approximately 30%, delivering significant cost reduction results.

2. Supply chain optimization directions: Factories can leverage B2B service providers’ IoT smart terminals to achieve zero inventory at production lines, substantially cutting in-house inventory holding costs. They can also have service providers optimize their SKU portfolio, cutting at least half of redundant SKUs to simplify procurement management.

3. Insights for digital transformation: The core of transforming supply chains in traditional manufacturing is building talent capacity first, optimizing end-to-end efficiency via IT technology. Enterprises must also prioritize supporting offline service capabilities, rather than focusing solely on online digital transformation while neglecting offline execution.

This article shares industry pain points, development trends and solutions for B2B industry service providers. Core content is as follows:

1. Industry customer pain points: Traditional channels in China’s MRO industrial service market are extremely fragmented, dominated by mom-and-pop stores, with pain points including rampant counterfeits, inconsistent product quality, excessive distribution layers, and high procurement management costs. Factories lack access to high-quality one-stop suppliers, and the traditional pure online matchmaking model cannot solve these pain points.

2. Industry development trends: One-stop industrial supermarkets will become the mainstream development direction going forward. The core value of the industry is improving supply chain efficiency and cutting overall manufacturing costs. The future development direction is a combination of online platforms plus offline service networks, and IoT-enabled intelligent supply chains.

3. Actionable implementation roadmap: Match operating models by product category: Self-operate low-value, high-variety long-tail products, and run platform matchmaking for high-value products; use smart terminals to help customers achieve zero inventory and cut costs; implement joint inventory and unified distribution for suppliers, which can cut channel costs by half and lower customers’ overall costs by 30%; establish regional service centers to deliver offline distribution and technical services.

This article shares industry demand, operational directions and risk warnings for B2B platforms. Core content is as follows:

1. Industry demand for platforms: Different product categories require different operational models. High-value, large-batch products are suitable for a platform matchmaking model with third-party seller入驻, while low-value, high-variety long-tail products are better suited for a self-operation model. Platforms can design differentiated入驻 and operational rules for different product categories.

2. Operational management insights: The B2B industry cannot rely solely on online connection; offline service capability is the core competitive advantage. Transforming traditional channels is the biggest challenge in industrial B2B. Platforms need to cooperate with merchants to jointly build offline service networks and localized warehouse and distribution systems to solve last-mile service issues.

3. Risk avoidance: Copying the consumer internet model of matchmaking and cutting out middlemen cannot solve the pain points of industrial B2B. The core pain point of industrial B2B is the lack of high-quality supply, not the lack of buyer-seller connection. To achieve long-term growth, platforms need to focus on integrating high-quality supply and improving supply chain efficiency, and can also cooperate with self-operated industrial service providers to jointly build out offline networks.

This article provides first-hand industry data from the early exploration phase of industrial B2B in China, with key insights for industrial research as follows:

1. New industry trends: As early as 2016, domestic players began exploring B2B transformation in the industrial MRO space, giving rise to the new business model of the industrial supermarket. Targeting the pain points of fragmented traditional MRO channels and insufficient service capacity in China, this model delivers integrated one-stop supply, filling a gap in the domestic market.

2. Summary of the new business model: The core of this model is segmenting operations by product category: self-operation for small, long-tail products, and platform matchmaking for large product categories. It adopts an architecture combining online platforms with offline regional service centers, enables zero inventory for customers via IoT smart terminals, and cuts costs for suppliers via joint inventory management. It can reduce customers’ overall costs by approximately 30%.

3. Summary of new industry challenges: Domestic industrial B2B players cannot copy foreign models or consumer internet models. The traditional logic of matchmaking and cutting out middlemen does not fit China’s national conditions, and insufficient offline service capacity is the biggest development challenge. The core of industry transformation is the combination of talent and IT technology, and the industry is ultimately a competition of culture and values.
